Most early stage SaaS pipelines are full of interested people, not buyers. That is why the forecast looks healthy right before it collapses.

A founder told me they spent three months selling into accounts that looked perfect on paper.

Right company. Right pain. Right timing.

But every deal stalled.

One contact loved the product, but could not sign. Another had budget influence, but no urgent reason to move. Another said the team was excited, then vanished once the CFO joined.

The issue was not the pitch.

It was the buyer map. Every call was teaching them something they should have known before the call. At seed stage, your deal sample is too small to trust the obvious pattern.

One big win can distort your ICP.

One loud champion can make you think you found the buyer. One loss can look like bad timing, when it was actually a blocker you never met. Before you chase more pipeline, map the committee.

For every won and lost deal, write down everyone who touched the decision.

The signer. The blocker. The budget owner.

The person who went quiet. The person who had to defend the spend.

Your ICP is not the person who said yes.

It is the pattern across everyone who had a vote. Then score for speed.

A $40K deal that closes in six weeks can be better than a $120K deal that takes eight months and half your runway. Once the pattern is clear, commit.

Pick two buyer types for the quarter. Build the scripts, proof, objections, and messaging for those two. Write down who you are not chasing.

If four buyer motions are active at once, you do not have a sales motion.

You have founder-led improvisation. Before your next sales review, pull the last five stalled deals. Write down who signed, who blocked, who went quiet, and who owned budget.
