5 places to use no-based questions at work:

When asking for time. “Have you got a few minutes?” asks them to give you something. ↳ “Is now a bad time?” gives them a way out.

When sharing an idea. “Do you mind if I share an idea?” still asks for approval. ↳ “Are you against me sharing an idea?” lets them stay in control.

When checking agreement. “Do you agree?” can force a soft yes. ↳ “Do you disagree?” makes honesty easier.

When proposing a next step. “Should we test this?” can feel bigger than it is. ↳ “Would you be against testing this with one team?” lowers the weight of the ask.

When something goes quiet. “Are you still interested?” invites the answer people think you want. ↳ “Have you decided this is not worth pursuing?” gets you closer to the truth.
A yes can be cheap.
People say yes to avoid tension. They say yes because agreeing feels easier than objecting. Then nothing moves. The pilot never starts.
The candidate never replies. The team leaves the meeting with doubts nobody said out loud. The client nods, then disappears.
A no is often cleaner.
It shows you what feels risky. It shows you where trust is missing. It shows you whether the person is still in the conversation.
Pressure creates polite answers.
Control creates honest ones. Before your next business conversation, rewrite one yes question into a no question.
